<p><a href="https://www.innovationleader.com/report-tldr/mckinsey-report-finds-employees-moving-faster-with-ai-than-leaders/" target="_blank" rel="noreferrer noopener nofollow">47% of the C-suite</a> say their companies develop gen AI tools too slowly, even though 69% started investing more than a year ago. McKinsey’s numbers resonate with what I see: employees are ready to experiment. But without a plan, it can turn into failure. Therefore, leadership has to set direction, make adoption systematic, and decide areas where AI can bring real value: from choosing the right pain points to policy elaboration.&nbsp;</p>



<p>Our recent <a href="https://geniusee.com/single-blog/enterprise-ai-adoption-report" target="_blank" rel="noreferrer noopener">survey at Geniusee on AI adoption</a>, involving over 1,000 business leaders, confirms this. It shows that a lack of AI talent and poor data quality are among the widespread reasons companies fail to adopt AI effectively.</p>



<p>While <strong>93% have at least pilot-level AI </strong>in place and <strong>59.8% report positive ROI</strong>, we found something revealing: 21.3% have no workforce strategy for AI adoption yet. They&#8217;re moving forward without a clear plan. And 29.6% cite talent gap as their top blocker, while another 24.9% struggle with data issues. These aren&#8217;t tech problems. They&#8217;re systematic execution ones.</p>

<p>At the Times Higher Education Global AI Summit, Hans van Oostrom detailed how the University of Florida rebuilt itself around AI, not by putting it in its own silo, but by distributing it everywhere. Thanks to a transformative partnership with NVIDIA, UF chose not to form a single Department of AI. Instead, they hired over 100 AI-focused faculty members and placed them across 16 colleges (including medicine, agriculture, journalism, and more), making every part of the university responsible for its own AI integration. Every instructor got hands-on AI training, and each discipline was empowered to experiment, build, and share what worked.</p>

<p>Give them a methodology: review processes across all departments systematically, analyze data availability and quality, assess integration requirements, evaluate AI maturity for specific tasks, and estimate realistic resource needs.</p>



<p>The companies getting this right embed AI specialists directly into business functions, not isolated in IT. That&#8217;s how you get solutions people actually use.​</p>

<li><strong>Build education programs that transform how people work</strong></li>
</ol>



<p>The biggest barrier isn&#8217;t technology. It&#8217;s people who don&#8217;t understand AI, fear it, or don&#8217;t see how it helps them.​</p>



<p>Based on the survey, here&#8217;s what I see in practice: 54.4% of companies are actively upskilling their workforce, while 21.3% have no strategy yet. That 21.3% figure should concern you. They&#8217;re deploying AI without preparing people for it, which explains why the talent gap remains the #1 adoption barrier across the industry.</p>



<p>Create role-specific training. For example, executives need AI strategic implications and governance frameworks, not technical details. Department heads need AI applications tailored to their specific functions and change management strategies. Managers — practical AI tool usage and how to coach struggling employees. Don’t forget about employees. Teach them&nbsp; AI literacy fundamentals, prompt engineering, and critical evaluation skills.​</p>



<h3 id="implement-in-phases-with-metrics-that-matter" class="wp-block-heading has-small-font-size">Implement in phases with metrics that matter</h3>



<p>Stop doing scattered pilots. Roll out systematically:​</p>

<p>Only 1.2% of companies report negative ROI. My verdict is that the risk is lower than the fear suggests. But success requires systematic execution, not just investment.</p>

<p>AI is about interactions and connections inside the company processes and between people.&nbsp;</p>



<p>Customer-facing AI shouldn’t be your first move since it can backfire. Start from internal processes and optimisation of existing projects. Your #1 priority is high-volume manual work and data-rich processes that can be significantly simplified and streamlined. Do not rush to scale your product. Start small: save time for your employees and structure data before it becomes the source of pulling insights across millions of documents.&nbsp;</p>



<p>I have one good AI use case, an example with one of our clients, <a href="https://imagine-ai.com/" target="_blank" rel="noreferrer noopener nofollow">Imagine AI</a>. When we partnered with their team, we didn’t launch with a public chatbot. We centralized workflows and deployed AI agents to handle routine recruiter tasks: parsing and tailoring CVs, running “search everything” across large datasets, and drafting client-ready summaries. The results were significant: up to <strong>85%</strong> time saved on core tasks and <strong>80–90%</strong> faster candidate search. That’s what I’m trying to highlight: “start inside”, free people from repetitive work, structure the data, and let agents orchestrate the steps end-to-end so humans can focus on judgment and relationships.<br><br></p>

Javelin’s 2025 <a href="https://javelinstrategy.com/research/2025-identity-fraud-study-breaking-barriers-innovation" target="_blank" rel="noreferrer noopener nofollow">Identity Fraud Study</a> reports that U.S. consumers lost $27.2 billion to identity fraud in 2024, a 19% increase year over year. This hits the financial industry especially hard.</p>



<p>Many financial institutions are still trying to manage yesterday’s fraud with yesterday’s tools: passwords, one-time challenges, and rule sets built for a world where attacks were static, and identities stayed stable. That mismatch keeps widening. Today’s fraud is automated, adaptive, and increasingly designed to look “normal” long enough to pass a one-time checkpoint.</p>



<p>That’s why the real problem isn’t “how do we authenticate better at login,” but how do we keep trust intact throughout the entire customer journey?&nbsp;</p>



<h2 id="why-verified-doesn-t-mean-safe-anymore" class="wp-block-heading">Why “verified” doesn’t mean safe anymore</h2>



<p>Deepfake voice, stolen credentials, and, more importantly, automation have shifted fraud from break-in attempts to normal-looking sessions.&nbsp;</p>



<p>Here’s a real-world example: a customer passes a selfie check during onboarding or account recovery. The system marks them as “verified,” but a fraudster spoofs that step using a replayed video, a deepfake, or injected camera-stream data.</p>



<p>While everything appears normal, the fraudster can do real damage: change the phone number or email address to take control, add a new payee, and initiate a transfer. Before the customer notices or the bank intervenes, the money is gone. In fact, the system validated the face, but the session wasn’t legitimate.</p>



<p>The standard security assurance model assumes that a single moment of verification can establish trust for everything that follows, creating a clean window for attackers. Once a session looks legitimate, an attacker can move money, change details, add devices, or set up new payees with fewer alarms than a real customer triggers when traveling.&nbsp;</p>



<p>The most widely used protection methods are failing more and more often:</p>

<p>They are easy to reuse, easy to steal via phishing, and they are frequently exposed in data breaches. At an ecosystem level, stolen credentials remain a dominant ingredient in real-world compromises.&nbsp;</p>

<li><strong>SMS one-time passcodes (OTPs)</strong></li>
</ul>



<p>SMS OTP depends on the phone number being reliably bound to the right person and device. In reality, attackers can often take over that number via SIM swap/device swap or number porting (moving the number to a new SIM/carrier), which lets them receive the OTP. Because of that, the <a href="https://pages.nist.gov/800-63-4/sp800-63b/authenticators/" target="_blank" rel="noreferrer noopener nofollow">U.S. National Institute of Standards and Technology</a> advises verifiers to check for specific risk signals before sending OTPs over the public telephone network.</p>

<p>“Knowledge-based” checks age badly: answers can be guessed, socially engineered, or reconstructed from data exhaust (public profiles, breached datasets, and other traces). In practice, that means that real customers get extra steps, while an attacker with enough personal data can still pass.</p>



<p>Attempts to strengthen one-time checks (for example, adding a liveness test or voice match) turn the control into a cat-and-mouse game because it still ends in a single pass or fail moment. In that setup, attackers only need one clean win to get in, while the institution has to hold the line every time that check is run.</p>



<p>This shift from stealing credentials to mimicking the individual challenges the whole concept of static verification. When identity itself can be faked, security isn’t a one-time gate you open — you need to confirm continuously that the user and the session remain legitimate.</p>

<p>Continuous trust is a security model where trust is treated as a living score, not a one-time decision.</p>



<p>In static verification, you prove identity at a checkpoint (login, OTP, KBA), then the system largely assumes the session is legitimate until something obviously falls off.</p>

<p>Financial institutions already collect and analyze huge amounts of data about user activities. Fraudulent actions are just regular operations performed with malicious intent, so extensive behavior analytics helps detect and respond to threats in real time.</p>



<p>Continuous trust expands this concept to identity verification. Instead of the outdated “we checked you at login, and that’s it,” it answers:</p>

<p><a href="https://revolut.com" target="_blank" rel="noreferrer noopener nofollow">Revolut</a> describes passkeys as a <a href="https://help.revolut.com/en-PL/help/profile-and-plan/log-in-issues/what-are-passkeys/" target="_blank" rel="noreferrer noopener nofollow">password alternative</a> that’s generated locally on a user’s device and designed to resist common threats like phishing and credential enumeration.&nbsp;</p>



<p>In practice, this shifts the baseline from “something you know” to device-bound authentication. It can be unlocked with a biometric scan or device PIN and then combined with risk checks for sensitive actions.</p>



<h3 id="square-s-ml-based-risk-manager" class="wp-block-heading has-small-font-size">Square’s ML-based risk manager</h3>



<p>Square describes its risk evaluation as a fraud-risk determination generated by proprietary machine learning models. This evaluation is produced per transaction and can be used to decide whether the activity looks normal or suspicious in real time. </p>



<p>On the control side, the Square Risk Manager tool lets businesses operationalize those signals with actions such as declining a payment, triggering a risk alert, or invoking 3D Secure for step-up verification when conditions are met.&nbsp;</p>



<h3 id="hsbc-voice-id" class="wp-block-heading has-small-font-size">HSBC Voice ID</h3>



<p><a href="https://www.us.hsbc.com/" target="_blank" rel="noopener">HSBC</a> Bank USA’s <a href="https://www.us.hsbc.com/customer-service/voice/" target="_blank" rel="noopener">Voice ID</a> is presented as voice-based authentication, aiming to shorten or simplify call-center verification. The feature analyzes a client’s voice in seconds and checks over 100 behavioral and physical vocal traits.&nbsp;</p>



<p>HSBC assures that Voice ID is sensitive and sophisticated enough to detect if someone is impersonating you or playing a recording.</p>

<p>PayPal has been using a <a href="https://medium.com/paypal-tech/how-paypal-uses-real-time-graph-database-and-graph-analysis-to-fight-fraud-96a2b918619a" target="_blank" rel="noreferrer noopener nofollow">real-time graph database</a> to model relationships between accounts and “assets” such as IPs, addresses, and device identifiers. That graph structure helps surface risk that’s hard to see in isolation: unusual asset sharing, suspicious transaction patterns, and connected communities that can indicate coordinated fraud rings or account takeover activity.&nbsp;</p>



<p>PayPal uses the graph like a “relationship map.” When a payment or login happens, the system checks what that account is connected to — shared devices, reused IPs, repeated addresses, or links to already-flagged accounts. If the graph shows a dense cluster of risky connections (for example, many accounts using the same device or quickly moving money through linked recipients), PayPal can treat the action as higher risk and trigger stricter controls.</p>



<h3 id="the-flip-side" class="wp-block-heading has-small-font-size">The flip side</h3>



<p>These cases also show another reality: even strong authentication can’t fully protect customers when attackers shift to social engineering<strong>.</strong> Fraudsters adapt to whatever channel works fastest.</p>



<p>A good example is HSBC Bank, which we have mentioned before. At the time of writing this blog post, its website displayed an active pop-up warning customers about criminals impersonating bank fraud staff (see screenshot below). The message explicitly tells customers not to share credentials or one-time passcodes — an illustration of how banks pair verification technologies with real-time, contextual guidance to reduce “legitimate-looking” scams that bypass classic security checkpoints.</p>



<h2 id="what-s-holding-financial-firms-back-from-implementing-modern-age-security-systems" class="wp-block-heading">What’s holding financial firms back from implementing modern-age security systems?&nbsp;</h2>

<p>I currently wear two hats at Geniusee: Executive CISO and Head of Engineering. In practice that means I’m responsible for three things—our technical vision, the day‑to‑day quality of delivery, and the security posture that protects every line of code we ship. My journey started far from web dashboards and Kubernetes clusters: I was doing computational physics, building mathematical models to understand complex systems. That background in rigorous problem‑solving proved invaluable when I moved into commercial software in 2013. Over the past 12 years I’ve had the privilege of writing code for embedded devices, architecting cloud platforms for fintech scale‑ups, and leading globally distributed teams that span six time zones. Each step has taken me a bit farther from the keyboard and closer to strategic decision‑making—yet I still carve out time for code reviews because staying hands‑on keeps me honest. What excites me most today is helping talented engineers grow into security‑minded technologists who can turn an abstract business goal into a resilient, scalable product.</p>

<p>Our mission is simple: translate business ambition into dependable technology that lasts. To do that we combine three pillars: strategic discovery, engineering excellence, and domain depth. Discovery means we front‑load workshops with stakeholders and real users so we can map out value hypotheses before a single sprint starts. Engineering excellence is our obsession with clean architectures, CI/CD discipline, and measurable quality gates. Domain depth is the hard‑earned knowledge of regulatory constraints, user behaviors, and competitive landscapes in fintech, edtech, healthtech, and retail. Across all these verticals we champion rapid validation—MVPs that test assumptions early—followed by sustainable scaling, where we harden security, observability, and performance. The result is software that feels effortless for end users, yet underneath is engineered for auditability, uptime, and future change.</p>

<p>Security isn’t a separate phase for us; it’s a design constraint from the moment we open a new repo. Every project kicks off with a threat‑modeling session where engineers, product owners, and security analysts map out attack surfaces and compliance obligations. From there we bake controls into the CI/CD pipeline: static code analysis, dependency scanning, secret‑detection hooks, and container hardening checks must pass before a merge is allowed. At runtime we deploy infrastructure as code with least‑privilege IAM roles, network segmentation, and automated patching. Pen‑tests and chaos‑engineering exercises are scheduled, not “nice‑to‑have” after the MVP. Finally, our DevSecOps guild runs internal capture‑the‑flag events and red‑team simulations so that muscle memory develops across the organization. In highly regulated environments—think PSD2 in fintech or HIPAA in healthcare—we layer on audit trails, end‑to‑end encryption (in transit and at rest), and continuous compliance dashboards that map controls to the exact clause in the regulation.</p>

<p>We start by codifying privacy requirements as architectural guardrails instead of relying on manual checklists. For example, if a solution must meet GDPR data‑residency rules, the infrastructure‑as‑code template already pins PII to an EU‑only subnet and enforces key‑management policies through AWS KMS or Azure Key Vault. Our compliance team maintains a living knowledge base of global statutes—GDPR, CCPA, HIPAA, POPIA—and flags changes as they’re proposed, not just when they’re enacted. When clients expand into new markets we perform a “regulatory impact sprint” that compares existing controls with local laws, then update the data‑flow diagrams and run automated tests to prove the controls work. Consent management is handled via centralized services that expose region‑specific APIs, so front‑end teams don’t reinvent the wheel for each locale. The net effect is that scaling to a new geography becomes a configuration change, not a months‑long refactor.</p>

<p>Speed is king in early‑stage products, but unchecked velocity often leads to three recurring issues: over‑permissive cloud roles that linger in production, &nbsp;credentials hard‑coded in source code, and no observability until “something breaks.” Our playbook addresses these on day one. We provision an MVP‑ready template that enforces principle of least privilege, ships with a secrets manager, and includes a lightweight observability stack—logs, metrics, and traces—so founders can measure what matters without breaking the budget. We also coach teams to treat infrastructure as code from the outset; that way scaling from 100 to 10,000 users is a matter of running a pipeline, not a weekend of SSH sessions. Finally, we conduct a “pre‑launch hardening workshop” where we threat‑model the MVP against its most likely risks and schedule fixes before public release. It’s faster—and far cheaper—than a post‑breach retrospective.</p>

<p>Three macro‑trends dominate our roadmap. First, zero‑trust networking is moving from concept to baseline, driven by distributed workforces and API‑first ecosystems. We now treat every internal request as external, authenticating and authorizing at each hop. Second, AI is reshaping security operations—large‑language‑model copilots accelerate threat hunting, while anomaly‑detection models flag suspicious patterns in real time. We’re integrating these tools into our SOC and offering AI‑assisted code‑review services that catch insecure patterns a human might miss. Third, privacy‑enhancing technologies—homomorphic encryption, secure enclaves, differential privacy—are becoming commercially viable. We’ve built POCs that allow fintech clients to run credit‑scoring models on encrypted data, avoiding the need to decrypt sensitive information at all. Our promise to clients is simple: we’ll keep experimenting in a sandbox so their production environments stay modern, compliant, and—most importantly—secure.</p>
